I've worked in tech docs for about 25 years and I love seeing this thoughtful discussion about the management of these.

This challenge engineering is facing is not a new challenge for doc professionals - it's been the bulk of what we have done for over a decade (. The teams that I've managed have build content management systems to ensure single sourcing, maintainability, and retrievability. DITA was created distinctly for re-use, chunking, and version control. Markdown and XML are the structure that maximize for AI citations and retrievals, DITA is the framework, and all of it works beautifully for all types of documents.

In short, what is now needed to be done for all documents is create a document management system and what needs to be done and how has been well mapped out for doc professionals for years.

Writing this comment because I hope it will help as you and others work on this worthy endeavor. :)
